Operate (EOS) basics
Operate is where you run the business week to week, following the Entrepreneurial Operating System (EOS) rhythm. It has five sections in the sidebar: Accountability, Scorecard, Rocks, To-Dos and SOP · Processes.
Adding and changing items needs the operating admin role (or founder). Everyone with access can see them. If your company doesn't use EOS, turn Operate off in Settings → Modules.
How items work #
- Press + New (or + Add the first one on an empty section), fill in the form and press the Create button (for example Create Rocks).
- Every item has a name, the brand it belongs to (or the whole company), an owner, and a grade that says how solid its information is:
receipted,logged,inferredorneeds_human. Useloggedfor something your team entered by hand. - Changes never overwrite: each change saves a new version and keeps the old one. Retire hides an item; Show retired brings retired items back into view. Nothing is deleted.
- A value nobody has entered shows as
needs_human, never as a made-up zero.
The form also has a scope node and a level in the tree. Leave them at the defaults ("the brand" and "level: automatic") unless you organise items below brand level.
1. Accountability Chart #
Seats and functions, with one accountable owner each. Start with one seat per function (for example Visionary, Integrator, Sales, Operations, Finance).
- Fill in the name (the seat), the function and the roles (comma-separated).
- Type
OPENas the owner for a seat nobody fills yet. It shows OPEN SEAT until someone takes it. - To fill or hand over a seat, type the new owner on its card and press Fill seat or Change owner.
2. Scorecard #
The 5 to 15 weekly numbers you run the company on, each with an owner and a goal.
- Set the goal type (
at_least,at_mostorbetween), the target (for example10, or3,7for between) and the unit. - Each week, on the card, enter the week (like
2026-W41) and the value, and press Add reading. Leave the value blank for a week with no number. - Or link the number to a live figure from a connected tool (for example Stripe MRR or HubSpot pipeline) with Fill automatically from…; then each week fills itself. Off-track is worked out against the goal.
3. Rocks #
This quarter's 3 to 7 company priorities (90 days), each with an owner and milestones.
- Set the year and quarter (1 to 4), the status, and the milestones, one per line.
- Tick milestones on the card as they are done, and change the status:
on_track,off_track,doneorneeds_human.
4. To-Dos #
The 7-day action items from your weekly meeting, each with an owner and a due date.
- Set the due date. Overdue only shows items past their due date that are still open (marked OVERDUE).
- Press Mark done, then confirm.
5. SOP · Processes #
Your documented core processes, versioned.
- Name the process, set the version (like
1.0.0), the status (draft, publishedorretired) and the steps, one per line. - Publish it when the team agrees it.
A simple weekly rhythm #
- Before the weekly meeting, owners add this week's Scorecard readings.
- In the meeting, review the Scorecard and Rocks, and mark to-dos done.
- Add the new to-dos agreed in the meeting, each with an owner and a due date.
- Each quarter, retire finished Rocks and add the next quarter's.
